What a Fractional CMO Actually Does at a Technical Startup
A fractional CMO is a senior marketing leader who works with your company part-time, usually two to four days a week, at a fraction of the cost of a full-time executive. At a technical startup, the useful version of the job is narrower than the title suggests: take the thing engineering built and make the market understand why it matters, in that order.
I’ve done this from both sides. I’ve been the marketer in the engineering standup who actually followed the architecture discussion, and I’ve watched companies burn two years and a VP salary on marketing leadership that never understood the product. The difference between those outcomes is not effort. It’s translation.
The actual work, week by week
The first month is diagnosis. Not a rebrand, not a new logo, not a content calendar. I read the docs, sit in the standups, listen to sales calls, and figure out where the story breaks. Nine times out of ten the product is better than the pitch. The gap between what exists and what the market believes is the whole job.
After that it’s positioning (what are we actually the alternative to?), then messaging the buying committee can repeat internally without you in the room, then channels. Channels come last. Most founders want to start there, and starting there is how you get random acts of marketing.
What a fractional CMO should not be doing
Running your ads day to day. Writing every blog post. Approving social media copy at 11pm. If your fractional CMO is doing execution work, you hired an expensive contractor, not a strategist. The role exists to make decisions a junior team can’t make: what to say, to whom, in what order, and what to ignore.
When fractional beats full-time
Before Series B, a full-time CMO is usually premature. You don’t have the pipeline data to justify the salary, and the good ones won’t join anyway. Fractional works when the strategy problem is bigger than the headcount problem: you need the thinking now and the team later. Once the machine is designed and running, hire someone full-time to scale it. A good fractional CMO builds toward their own replacement and says so up front.

An agency executes campaigns. A fractional CMO decides whether those campaigns should exist. If nobody in the building can answer “what are we the alternative to, and for whom?”, more execution just makes the confusion louder.

Someone who can sit in your engineering standup and follow it. Ask them to explain your product back to you. If the explanation is fluffier than your README, keep looking.
